Onboarding is a coordination problem

By Otto Team · April 2026

Ask why client onboarding is slow and you will usually get a list of culprits: identity checks, risk profiling, suitability, account setup. But none of these steps is especially hard on its own. Identity verification is largely automated. A risk questionnaire is a questionnaire. The difficulty is not in the steps. It is in getting them to line up.

Onboarding touches more systems and more people than almost any other process a firm runs, and every handoff between them is a place where things wait, get re-keyed, or drift out of sync. A client experiences this as a slow, repetitive start to the relationship. The firm experiences it as a record that needs tidying before it can be trusted. Both are symptoms of the same thing: coordination, not complexity.

The distinction is worth holding onto, because it points at where effort is best spent. Making any individual step faster yields little. Reducing the number of handoffs, or making the ones that remain cleaner, is where onboarding actually improves. It is a less obvious target than the steps themselves, which may be why it is so often the last thing a firm looks at.
